What I do is use a tiny programme called 'unfreeze'it's pretty basic and you can't change each frame's delay (the frame delay is applied to all frames).
I then import the image into ImageReady and do frame time adjustments there. If a frame needs to be edited, I use another programme (paint or tattyshop) as I can't get to grips with editing frames in Imageready either.
