add more frames in the animation pallettethen select them one by one and set the layer visibility, and the timing by clicking the tiny arrows beneath each thumbnail.

Thats the problem - i'm fine with this bit,its just that i'll end up with about 7 different animated gif files rather than just one, because i can't work out how to introduce the rest of the layer'd psd files to the first (animated) one....
I have a horrible feeling I'll have to make one huuuuuuuge psd and spend ages confusing myself with about 40 layers.... Nice!
